Shenzhen under a heavy rain, to the company a wet. Recently, I am in charge of the system construction of the third party of the company, involving the combination of internal team, external team and internal team branch. In the overall project, I served as both the product and the project leader. Therefore, I want to use this project to summarize my experience and make a review.


A requirement is both a project and a product


The overall background of the project is to optimize the system in the hardware provided by third-party manufacturers, open up data, improve experience and increase guidance. In the project, I made the overall project process as shown in the figure above, including requirements, project approval, team resource integration, user use, strategic requirements (KPI, feasibility planning). Therefore, the overall project landing is no longer a product manager limited to demand landing, but more like an enterprise operator’s role, which requires consideration of the cost of the third party as well as the experience and completion of its own system.


Product requirements for joint projects


Although the overall development and design resources of the project are distributed scattered, the overall demand for export is still in the product side. However, the sorting of this requirement involves the establishment of background data and interface, for example, whether the data is supported and the interface already exists? Is the type of interface supported client or Web?


In the implementation of the project requirements, the overall requirements can only be differentiated from the dimensions of development and design, such as the following four dimensions




In this project, because the third party is involved in the later resources, in order to save the round-trip time and the rare arrival of all project personnel. Under the arrangement of the overall project, the front end and design should be first, and then the development and adjustment should be made after the arrival of external background developers.


Unified contact person


Because of the complex personnel composition of the project, there are not only participants in the interaction between the company and other departments, but also unified interface in the outside, so as to output and adjust problems and demands.


In this project, the product is in charge of the docking person, because it involves business needs (non-development, business operation and circulation) and development needs (system problem feedback and optimization, etc.). The product manager is the most suitable docking person for this project.



In external docking, unified docking with demanders increases problem solving efficiency. In addition, the internal information of the team was unified. During the implementation of this project, such information misalignment occurred in our team, which was relatively serious in this area.


Specific division of labor and development difficulty estimation


Development projects involving external resources, for contractual or human cost reasons. The other team does not have enough pre-sales support, so the project leader should make clear the possible development time and division of labor. In the team management in figure 1, it is clear that those in the early stages have public apis and those that do not need to be redeveloped.



It is difficult to evaluate the workload of product development, so let the development and design students who are specifically involved in the project give time. Strive to have started development before the other side has not arrived, can be timely joint adjustment.


Project kpi


For the third party, the most important thing is to finish the payment and leave the project or enter the after-sales service process. For system users, the system is expected to be stable and able to meet current business requirements. Product or project personnel need to mark completed and unfinished projects in the payment process.



BUG and optimization levels for follow-up issues are divided into later maintenance and now development types. For these kinds of problems, we will assign them and note the solution results. Keeping track of the completion of the project that the other party needs to deliver is also a KPI.


Schedule of external docking


In external docking, we mentioned the division of labor and unification of docking personnel. In such project landing, the product manager also needs to timely coordinate the schedule and time arrangement of the other party. The time and length of the opponent’s arrival are determined by the time and difficulty of the previously developed assessment.

The most important thing is the internal resource arrangement of the team. If the current team does not have the time or resources to do the project, the other team will not be able to solve the problem.
