A year ago, super brother in the public number “super operation thinking” to write the first original article “thinking and experience which is more important, understand this less than others struggle for 5 years!” , is a preliminary thinking of their way of thinking. It has been one year and three months since this article was published. Looking back over the past year, THE most profound thing I have realized is that there have been great changes in my thinking about work, my cognition of problems and my learning and growth. All these confirm a word: thinking determines your cognitive level and growth rate!

Today, one year later, Super brother decided to think and summarize the way of thinking more systematically from another perspective, hoping to share his experience with everyone.

In the previous article “Do business 60% by thinking, 40% by experience, do you think up?” “Great thinking can help you handle 60% of operations you’ve never handled and grow operations at least three times faster than anyone else,” he says, and the same can be said for any job. So what is this “awesome thinking”? Today’s article will give you the answer!

1

Thinking is an art as well as a science. The scientific nature of thinking lies in the fact that it is systematic and routinized. There is a professional name for this kind of thinking: structured thinking.

Structured thinking is explained in Baidu Encyclopedia as follows: It refers to a person who can think from multiple aspects when facing work tasks or problems, deeply analyze the causes of problems, systematically formulate action plans, and take appropriate measures to carry out work efficiently and achieve efficient performance. When you do this, you have structured thinking.

When we do things, we should follow the process of “finding problems — analyzing problems — solving problems” and develop it into a subconscious habit. The process is as follows:

Of course, following this process does not mean that you have structured thinking. The key here is how to find problems, how to think and analyze problems, and how to systematically formulate action plans to solve problems.

2

We often hear “great minds think alike.” Why? In fact, the truth is very simple, in addition to the difference in knowledge and vision, their way of thinking has a lot in common, to put it bluntly, the routine is basically the same.

We often see many thinking analysis tools, such as 6W2H, PDCA cycle, SMART principle and WBS analysis, which are actually scientific thinking tools based on practice. To achieve great thinking, these tools must be mastered and understood, and of course we should study the logic, not the shape. If you only learn the form, every time you think about a problem, it will only lock your thinking, which will be counterproductive. Only by integrating these methods and tools and forming a system of your own thinking, can you form habits and bring structured thinking into play.

After the release of “thinking or experience which is more important, understand this struggle less than others 5 years!” After this article, Chao Ge also began to think consciously, deliberately practice and constantly summarize, and eventually formed a set of thinking system of his own.

In this year more than time, super brother in practice summary and gradually formed and improved the thinking system and routine, almost all in this picture.

In everything we do, we should think about the context in which we are doing it. We can think about the background from three dimensions: stage, problem and opportunity:

— Stages: Stages can be considered in terms of the order of time and the degree of development of things. For example, a company’s products will have four stages: entry stage, growth stage, maturity stage and decline stage. The marketing strategy and operation mode will be different depending on the product stage.

— Problem: This is the process of thinking about the problem mentioned at the beginning, finding the problem — analyzing the problem — solving the problem. The problem analysis here is combined with the previous “stage”, in which the key is to “concretize” the problem.

Opportunity: Something is sure to succeed when it is in the right time, the right place and the right people. Opportunity here refers to “timing”. So we think why do this now? Not a year ago or in the future? Why is your company doing it and not some other company?

If the background of one thing is clear, the next most important thing is to clarify the purpose of the thing, which is the direction of doing things. The key of the purpose is not to be said here. For those of you in business, there are a lot of complicated things to do. The key to making sense of these complicated things is to be clear about the purpose of each thing you do.

After the purpose is clear, it is necessary to clarify the goal. The goal is the basis for measuring the effect of one thing based on the purpose. All the subsequent thinking and measures are to be carried out around the realization of this goal and the achievement of the goal. All strategies and means that are not conducive to the attainment of goals and objectives are futile. In addition, you must follow the SMART principle when setting goals.

As mentioned above, structured thinking is not about how you use various analytical tools, but about how you find problems, how you think and analyze problems, and how you systematically develop a plan of action to solve problems. The ultimate destination of any problem is a plan of action to solve the problem.

Then, how to formulate a specific action plan to solve the problem? Is engaged in, people, money, resources, time, field these dimensions to consider, if we use MECE analysis method, it followed the principle of “independent, complete end”, that is for a major issue, can do not overlap, not missing classification, but also can effectively grasp the core of the problem, and the method to solve the problem, Then make effective plan management.

3

Among the dimensions of things, people, money, field, resources and time, the most critical is “things”, which is the strategy and method to solve the problem. Thinking about “things” needs to follow the scientific thinking method. In the whole process of thinking, we need to learn to systematically disassemble thinking from top to bottom, instead of thinking in a scattered way. Only in this way can we consider more comprehensively.

By dividing the previous thinking system, it can be divided into three parts: thinking level, planning level and execution level.

— Thinking level: think clearly before doing, if a thing does not think clearly, the problem is not specific, the purpose is not clear must not rush to do, otherwise it can only be in vain.

— Plan level: plan management should be carried out based on things, people, money, field, resources and time. Plan management should be detailed and complex before simple, rather than simple after complicated. The more detailed and specific a plan is, the more control you have over it.

— Execution level: This is a lot of people will often neglect a level, that is our problem to clear, plans are made, then there is the execution, as the saying goes “plan couldn’t catch up with change”, plan again in detail, various problems also arise in the process of execution, then you need to constantly find problems, analyzing problems, solving problems, and to keep the process cycle, Every problem in the process of implementation will follow the above system of thinking, it is a continuous cycle of process.

System we looking back on it, the above thought actually contains a lot of thinking methods and tools, such as the whole idea is to follow the 6 w2h method, at the time of goal setting should follow the SMART analysis method, target and things apart to follow MECE analysis and WBS execution of work, and when plan will follow the PDCA cycle, And in the whole process of implementation should also continue to follow the discovery of problems – analysis of problems – problem solving ideas.

Structured thinking can be developed with practice, so how do you find structure when you’re faced with a difficult problem? In fact, there are three methods: the first is deductive; The second is induction; The third way is by analogy. Deductive method is top-down to find the structure, to do the idea of disassembly; Induction is bottom-up induction. These are the two ways we think about it most often in our work. Analogy is a form of reasoning and looking at problems by infering that some of the same or similar properties of two objects may be the same or similar in other properties.

Deductive: top-down analytical structure. It is commonly seen in target dismantling and work item decomposition. When we want to do something systematically, we need to use this thinking method, such as operation system building, data system sorting and user portrait in operation work. In the previous article “the most systematic operation and promotion ideas: 80% of people did not think clearly when promoting” “do operation must master the data analysis thinking, do you dare not do data analysis” and “thinking + steps + methods, three steps to teach you how to quickly build user portraits? Both have detailed examples of deductive methods.

— Induction: Bottom-up analysis structure. The brain processes and remembers structured information much more easily than disordered information. The bottom-up analysis structure of induction requires us to quickly sort out and process a series of disorganized information, classify and find out the rules, and finally form a group of orderly information, which is similar to the following sorting process:

, found in the product name in the enterprise, induction comb enterprise values, etc., comb the enterprise values such as we are doing when we first characteristics of the style of the company founder, the existing team atmosphere, team style, the company operating philosophy, adhering to the spirit of elements, and all the members expect the characteristics of the elements listed, Then summarize, classify and refine the listed element information, and finally form the values suitable for the company. This process is a bottom-up analysis structure, which is called induction.

Analogy method: inferring and analyzing with empathy. The “analogical thinking” approach is a common strategy for solving unfamiliar problems. It allows us to fully explore our own ideas, use existing knowledge and experience, and compare unfamiliar and unfamiliar problems with familiar problems or other similar things that have been solved, so as to solve problems creatively. In fact, the way of thinking can also be analogous. For example, we can use physics, chemistry and biology as an analogy, that is, we can think about everything from the following three perspectives:

1. The appearance and appearance of the thing;

Chemical: the inner and essence of this thing is sublimation from the external and superficial;

Biological: How does this guide my current work, which is to reorganize on the basis of sublimation?

This idea is also widely used. When we do user operations, we often do user portraits, and this idea can be applied to user portraits. Similarly, when we learn, if we use this thinking to think, then our learning will get twice the result with half the effort.

Structured thinking isn’t something you’re born with. Don’t think you’re smart enough not to need it, and don’t give up thinking you lack it. The most effective way to cultivate structured thinking is to create an effective learning environment and deliberate practice.

How to develop structured thinking? Super brother also follows these two aspects in the cultivation of structured thinking:

On the one hand, create an effective learning environment: this effective learning environment includes associating with and learning from whom? What kind of company to choose? What kind of leaders to learn from? For example, DURING my internship and the first year of graduation, I worked in a consulting company, where I developed my sense of structured thinking. In addition, I will consciously discover the advantages of different leaders and different people, and then compare them with myself, so as to selectively learn and absorb.

On the other hand, deliberate practice and cultivation: create an effective learning environment based on the previous one, and force yourself to practice and do a lot of practice in this effective environment. Exercises can be done in three ways:

  • Continue to generalize and summarize. Develop the habit of making periodic summaries and reviews of everything, such as consciously sorting out our thoughts when we are reading and studying. You can use some useful mind mapping tools, such as Xmind;

  • Apply the learning thinking tools and methods to practice. For example, 6H2W analysis, PEST analysis, PDCA cycle, SMART principle, MECE analysis, WBS and other analysis tools are often used in analysis or plan management. In the early stage, applying these tools will make you feel very complicated and troublesome, which is a painful process. However, when you master the ideas and principles of these tools and practice them over and over again, you will have a great harvest. You can absorb nutrients from these analytical methods and thinking tools to form your own blood and flesh.

  • Try to use PPT to summarize and share presentations. When he worked in the second company, he spent nearly a year helping leaders to do all kinds of training, speeches, online micro classes and year-end summary PPT writing, during which his thinking was effectively trained. Chao believes that PPT writing ability can be divided into two levels: basic level and advanced level. The basic level is to make their PPT beautiful, simple and generous in the visual; The advanced level reflects the structured thinking of PPT on the basis of the basic level, that is, it has the main line, the logical structure is tight, the structure is clear, and the viewpoints and conclusions can withstand scrutiny.

  • Keep writing. In the second company, Chao ge insisted on helping leaders write analysis and comment articles related to the Internet for a period of time. This period was very painful, because he had to write 1-2 analysis articles in addition to his normal work schedule every week. He often stayed up until one or two nights, which was painful but fruitful. Of course, the most helpful thing to improve my thinking ability is to open a wechat public account and insist on writing original articles related to operation. This process itself is a process of deliberate practice.

There is a way to develop structured thinking, and that is through constant study and deliberate practice. Always remember that your thinking determines your cognitive level and growth rate.
