Recently, I have been preparing to build a platform for furniture industry with my eldest brother. In the past two months, I have visited dozens of dealers and factories in Guangdong, Guangxi and Jiangxi. This week, I spent three days to attend the training of furniture industry. Three days of 15,000 yuan training, training can not be done, I have time to share with you on the weekend.

The training I attended this time was an operation class, which mainly focused on the selection and training of the team, the construction of various systems and the target management system. Sales system construction and training methods, is not particularly useful to our programmers, management by objectives system, used in the Internet industry, or applicable, today we will share the content of the management by objectives system.

I also can’t directly share the theory of management by Objectives, otherwise after sharing, it looks very reasonable, when I get the work, it will be a waste of time. After thinking for a long time, I realized that we programmers often encounter the situation where the boss draws pie, and the goal-setting principle is the perfect solution to this problem. Today we will talk about pie drawing and goal-setting principle.


1. The case of cake painting

We do technology, cake should have encountered? ! If you don’t, there are only two scenarios:

1) If you’re in a big company, they don’t draw pies; (In fact, if a good subordinate wants to leave, the leader of a large company will keep him.)

2) You are so incompetent that your boss is too lazy to draw pancakes with you.


There is an old saying: what goes around comes around, and what goes around comes around.

This sentence applies to the programmer drawing cake, also has the same wonderful. Early painting late painting, is to paint, if not painted, the hour has not come.


Whether or not you have seen a picture pie, you will encounter it in the future, and it doesn’t hurt to know more about it.


Let’s draw some pies.


Case 1:

“As soon as we develop the platform, investors will give us money, my brothers and I will give you options, you can jump to the sky, become my partner, you have to trust me…” This is a startup pie.


Case 2:

“I’m very good at taking orders. As long as everyone works hard and finishes the project ahead of schedule, we can make money. We can give everyone a bonus at the end of the year. This is the pie drawn by the outsourcing company.


Case 3:

“You can’t afford to buy a house in Beijing even if you work for 100 years as part-time workers. Although our salaries are generally lower than those outside our company, in the future we will become bigger, just like Xiaomi, Baidu and Ali. Do you believe that I will let each of you buy a flat in Beijing in one year?” This is a cake drawn by a small company.


Sounds good, one year will let each of you buy a flat in Beijing!


Some of them work more than 10 hours a day, 6 days a week, without overtime pay, right? Why do you pay so much, I believe that the boss promised you a lot of things, as long as you pay, work hard, to achieve a condition, there will be great benefits to you.


For example, in case one, as soon as we develop the platform, investors will invest in us, and my brothers and I will give you options, and you can become my partner in one step.

Is investor investment an investment platform? No, it’s the investment leadership team. If the leadership team is not strong, even if you make the platform, you will not get investment; If the leadership echelon is strong, even if the platform has not been developed, investors have put money over.


Another example is case two, I have a strong ability to take orders, as long as we work hard and finish the project ahead of schedule, we can make money, give everyone a bonus at the end of the year, there is no problem to get 18 times of salary a year.

If I could get a profitable order, I would have made money already. I don’t need to rush. The project can be completed ahead of schedule, it is a matter of project management, and has nothing to do with rush work.


In these cases, the level of cake drawing is relatively low, and most children can see that it is not reliable. If you meet a boss who is very good, the cake drawing for you makes you feel excited, but you can’t tell whether he is a cake drawing or not, what should you do? Let’s share our goal setting principles.



2. Goal setting principles

An effective goal must include the following five elements:

1) Definite

Directed, clear, specific

2) Measurable

Quantified, measured by data

3) Attainable

Have some challenge, and can achieve

4) Related

Up and down (the overall goal), in relation to each other

5) There are inspection points

Have clear time to review the progress of goals, achievements, and actions.


Let’s use the principle of goal setting to analyze case 3:

“You can’t afford to buy a house in Beijing by working for 100 years. Although our company’s salary is generally lower than that of the outside world, we will grow bigger in the future, just like Xiaomi, Baidu and Ali. Do you believe that I will let each of you buy a flat in Beijing in one year?”


Are your goals clear? I will let each of you buy a flat in Beijing in one year. It seems a clear goal, don’t you think? Let’s look at the front of a condition, we do big, like Xiaomi Baidu Ali, you say such a small company, when can do like Xiaomi Baidu Ali ah? !

If the boss says, within three years, everyone in Beijing to buy a suite, then this goal is clear.


Are goals measurable? This should be visible, can not measure, where in Beijing? Is it the second ring or the twentieth ring? I don’t know. I don’t know if I want to buy a 100 square, or a 10 square. So it’s an idea, hard to achieve, not a goal.


Is the goal challenging? Buying a house in Beijing is very challenging!

Can it be done? Can’t.

This applies to work. For example, today I set a goal of writing 200 lines of code. Is that challenging? It’s not a challenge. It’s an action plan, not a goal. So set goals, have a certain challenge, and be able to achieve.


Are the goals relevant to the current situation? Maybe you have forgotten what the pie is talking about. The pie is talking about the salary of our company is generally lower than that of the outside. If we set a target for this problem, is it necessary to decide how long it will take to raise our salary to the normal level? With us to do big, like Xiaomi Baidu Ali, everyone in Beijing to buy a suite what relevance. So this goal, there’s no correlation.


Does the target have any viewpoints? Obviously not. When we get bigger, when is that? Today, 97% of startups last less than three years, and 80% last less than a year and a half. Will that happen in the future? I don’t know yet!


By applying this principle, you can easily judge whether what the other person is saying is accurate or not.


Although I own a business, I also have an identity as a programmer career development teacher. We learned to draw pies, not just to learn, but also to relate to the career growth, to see what impact the pie will have on the career.



3. The pie story during the interview

During a lunch with the staff, he shared with me one of his interview experiences. He went to a company interview, first do the pen test questions, finish technology after the interview, then there is the personnel interview, interview for three hours, the final interview is the boss, the boss told him how good an hour company, more promising, the boss for employees, he asked 20000 can meet a month, and round it’s more than an hour. Finally, the company has an unwritten rule that you can’t leave work before 11 o ‘clock every night, and you have to work 6 days a week, preferably on Sunday.


This is a very good pie case, the boss talked for an hour about how good the company is, how promising, how good the boss is to the employees, even he asked for 20,000 high salary the company can meet.


If the employee joins the company, will he grow in the company?

We should all have seen that he should get nothing but a coolie. Finally, he chose to come to our company with a monthly salary of 18K, but he spent one year learning the project process, learning how to manage people and becoming a qualified supervisor. His monthly salary rose to 23K, which is a more reasonable positioning and growth.


As for programmer growth, I have been talking about the concept of programmer growth, programmer growth, every one or two years, second growth can be understood as p-level. Each promotion will result in a 50-100% increase in position and salary, which is a better way to grow. Do not eat this kind of cake, hard work for a whole year, look back, there is no credit also hard work, finally only left to grumble.



4. Is it easy for the boss to draw cakes?

If the boss of your company draws pies for you, are you going to ask to leave?

Pay attention to this! When a boss runs a business, he will encounter all kinds of problems and basically live a life of licking blood. He drew you pies because he thought you were okay and wanted to keep you. So don’t worry if your boss is trying to paint you a picture and focus on the next promotion. As long as you are promoted, you can assume more responsibility and contribute more to the company. Maybe the boss’s painting cake is really successful. This is the famous stunt of Teacher Ma. If you don’t get a raise, it’s a good idea to move to another company.
