The coach thing

Winter elder brother is learning coach recently, this matter is said repeatedly. On the one hand, because I am learning, my intention and attention are focused on it. On the other hand, it is also widely publicized, labeling yourself as a professional coach.

Recently I gave several coaching dialogues to the FDCC group. During the process, some students asked me how you got along all the way. There was no direct reply at that time, so this article, taking the coach as an example, explained how winter brother did and how he planned to go, as an answer to this question.

What is a coach in a nutshell

Coaches work with clients in a thought-provoking, creative dialogue process that maximizes their personal and professional potential;

Coaches support people to develop themselves and their performance, clarify their purpose and vision, achieve their goals and reach their potential;

Coaches promote awareness and accountability through inquiry, purposeful exploration, and self-discovery, with the goal of client behavior change; Coaches help people find their own answers by asking effective, open-ended questions.

A coach is a mirror through which others can see themselves. The coach believes that people, like an acorn, have all the potential to grow into a big tree.

Coach the development stage of this product

There are many schools and categories of coaching, and he is following the coaching system of Sven-Goran Eriksson. After learning the four modules, I also practiced many conversations with the coaches in class. After class, I also participated in the training camp and practiced with the coaches. Because everyone has learned about coaching and has a common understanding of what it is, what it does, and what its process is, it’s easier to agree on expectations.

This is like explaining Agile to an Agile coach and DevOps to a DevOps engineer. Both sides are on the same level with Agile /DevOps. But if you explain DevOps to your leaders, talk to your business about what continuous delivery is, or explain to your customers why you need to make a transition. This is a bit of a “dumb talk”. It makes people think you’re not talking to them.

But the people outside of the Agile and DevOps community are the ones who will pay for it, whether it’s recognizing your value and dedication as a supervisor or peer, or recognizing your services and tools as a customer. This group is the real world out there, and you’re not really on the right track until you can explain it to them or make them feel the value of DevOps.

Therefore, if the coach is a product for Dongge, the previous learning stage and the mutual practice with the coach classmates can only be regarded as the research and development stage of this product. The sooner you get out into the real world, get real clients, get real ultimate coaches, get them into the coaching process, get them into the coaching dialogue, and most importantly, get people talking, the sooner you get feedback. This information will be of great value for current learning, judgment of future application scenarios, and perception of my own state.

This process is also the development stage of dongge coach products to release the stage. So how do you launch this product? Since Winterfell is DevOps, he does it devOps. Simply put, it’s about taking small steps and running fast. Keep releasing MVP, keep getting feedback, and keep iterating.

Introduction to the MVP 123

MVP, in one sentence, is the minimum viable product.

MVP is based on two basic assumptions: the value assumption, which means that the user is actually using the product or service and is of value to the user; The growth hypothesis, which is a means of achieving rapid product growth, also needs to be constantly tested.

The MVP tests these two basic assumptions in three steps: define the smallest feature set and focus on the most core users; Data collection and measurement, and comparison with preset indicators; Through rapid learning and iteration, we continue to deepen our understanding and approach a real solution.

Version 1 MVP

How to put an elephant into a refrigerator is relatively simple. It takes three steps. How to release this product to real customers will be a lot more complicated.

“Focusing on the most core users, defining metrics, defining minimal feature sets, and evolving iteratively quickly” are all things that need to be considered in every MVP release, and the basic order of thinking is roughly the same.

First of all, we need to consider the crowd. Since the coach has his knowledge background, in order to reduce the threshold of release to the greatest extent, Winter Ge decided to choose the coach classmates as the release group for the first MVP.

The purpose of the release is to see whether the product is attractive and can be understood and recognized by real customers from the perspective of pre-set coaches and classmates. So the information you want to collect is your feedback on that.

The smallest set of features, which was considered earlier, one piece of recruited copywriting has the highest input/output ratio.

Based on the above thinking, Dong Ge wrote a recruitment copy with a curtain and sent it to a group of classmates with a good relationship. There were about 10 people in the group, and he quickly got feedback.

After receiving the feedback, I immediately took time to revise and released the second version. Judging from the feedback, the copy was basically recognized by the coach students.

The first MVP took one day from planning to two releases, that is, the Lead Time from demand to delivery.

Version 2 MVP

Next, consider the next step of the release crowd. Coach students are not the customer groups to recruit. Winter brother needs to find real customers. And this kind of customer, had better be more familiar with winter elder brother, do not need to introduce “what is a coach” at the same time, still have to answer “who is winter elder brother? !” The problem. Therefore, IDCF student group is a good choice, and the FDCC group has the strongest sense of identity, so it is determined to release in the FDCC group first.

So what data metrics are used in this release? Since it is customer recruitment, the most intuitive index is of course the number of customers recruited. Therefore, the number of customers and topics selected as the measurement index of MVP at this stage is the number of new hires in the jargon.

Product functions are also well thought out, recruitment is an entrance, poster combined with gold data registration, is the most commonly used way of winter brother, pure purpose, clear function, smooth process, clear division of labor.

Next came the development of poster products. Winter brother is the business side, responsible for the demand; At the same time winter brother is the developer of gold data form, and small seven is the developer of the poster; The integration test of posters and gold data (QR code) and poster quality verification were completed by Dongge and Xiao Qi in pairs; He is also responsible for the release and subsequent operation of the posters. This is called “clear function, smooth process, clear division of labor”.


In one of the coaching sessions, a participant mentioned that his ultimate goal with DevOps was to be able to support the R&D organization to launch a project at any time, so the above process is a reference:

  • You need as many full stack engineers as you can: dongge is also responsible for requirements, development, testing, release, and operations; At the same time, if the aesthetic is enough, you can make a poster, there is no need to wait for Xiao Qi’s schedule, but also can save the time spent by mutual communication and back and forth modification.
  • You need a clear division of labor system of power and responsibility: do posters this kind of thing, winter brother know should find small Qi, and small Qi will not refuse. But the theme and content of the poster must be settled by Brother Winter.
  • You need clear input and output criteria: requirements to development, development to test, test to release, the input and output of each phase, DOR and DOD, are relatively clear; And the final acceptance is the demand side, that is, Dongge, and the business results after the release is also responsible for Dongge, the so-called pipe killing should also be buried, there is no responsibility buck-passing.
  • You need to have tools and platforms at your disposal: Curtain is a platform for content production, Gold Data is a platform for registration, Draft Design is a platform for poster production, WeChat group is a platform for publishing.

So if you’re building a DevOps platform that allows teams to plug and play, you need to think about people capabilities, platform capabilities, and process connectivity. More important is the culture and atmosphere of teamwork and the mutual trust within the team.

Back to business, after two quick rounds of fine-tuning, the official release of the poster is as follows. It was posted to the FDCC WeChat group and received 8 submissions on the same day. It was very popular. The MVP of this round exceeded our target expectations! Lead Time, 2 days.

Version 3 MVP

Now that you have the client and the topic, the next step is how to deliver the coaching dialogue. Considering that it was the first round of real client dialogue, I chose the career planning direction that was relatively suitable for the coach dialogue from the submitted topics, and there were just a few submitted.

The MVP that needs to be released in this round is the first round of coach dialogue delivery, and the target group is 2-3 FDCC students who are in the direction of career planning. There are two aspects to evaluate the indicators. The first one is customer satisfaction, which is very important. After all, the purpose of the coach is to support the topic of customers. The second is my personal satisfaction with the coaching process, such as the completeness, the embodiment of the coaching ability, the awareness of personal shortcomings, etc. Both are relatively non-quantitative, but both satisfactionscan be felt, you can give yourself a score, and measured in this way, it’s acceptable at this stage.

Before release is delivered, the preparatory activity required (that is, the development effort) is primarily the preparation of the topic. This process mainly does three things:

  • First of all, I have sorted out the topic of career planning, the framework and model that can be used, and what aspects can be explored;
  • Secondly, I asked three teachers for their advice on this topic.
  • Finally, as a client, I asked a coach to give three coaching sessions on this topic, hoping to explore the same topic from different perspectives through different coaching processes. Each coach’s style and approach to creating the experience is different, and each time my own level of awareness of the topic is different; Through three coaching dialogues, I hope to puncture this topic.

After the above preparation work, I felt that I had reached the level of delivery, so I arranged and delivered three dialogues. Each time a different model was used, and the appropriate adjustments were made based on the experience and feedback of each delivery.

The assessment results of two indicators: customer satisfaction, 70-80 points for one match and 90-100 points for the other two matches, exceeded the expectation on the whole; I give myself 70 points for personal satisfaction, but there are still many aspects that need to be optimized in general. In particular, the coaching time of the three matches is long, so the ability to grasp the core elements and create awareness needs to be strengthened.

The MVP of the third edition was also successfully delivered, leading one week from the release of the poster to the delivery of the three coaches’ dialogues.

Version 4 MVP

I have officially delivered several coaching dialogues with real clients, and I am familiar with the topic of career development, and have a cognition of real coaching dialogues at the same time.

So going back to the coaching conversation at the beginning of this article, where the student also mentioned running his career as an MVP, I want to say, “Coincidentally, you’re experiencing my 4th version of MVP product.” “Build yourself as a product” was also mentioned by another student in a coach dialogue.

So I answered the question “how did you come all the way?”, I was feeling the stones all the way across the river, a steamed stuffed bun a steamed stuffed bun eat now like this. The key is to see where you’re going, and look up at the road while keeping your head down.

The MVP for V4, the current version, is still being delivered and refined as it goes.

I will polish the product from two aspects: at the customer level, I will start to expand the scope of topics, control the time and efficiency effect, and improve the experience and awareness of creation; For myself, I will improve the awareness of the coach’s state, improve listening and keyword capture, and continuously increase my knowledge and skill reserve in multiple dimensions.

In addition, as an added bonus of the first few sessions, when satisfied with the coaching session, the client expressed gratitude in the FDCC group. This led to a new measure, the NPS Net Recommended Value, which is very appropriate at the moment. NPS is not only a reflection of customer satisfaction, but also a crucial factor to pull a new funnel to ensure the healthy operation of coaching products. Therefore, in terms of indicators, NPS will be mainly assessed in the near future.

Due to the limited personal time, the current rhythm is to arrange 2-3 coach dialogues each week temporarily to digest the submitted topics. Therefore, the selection of target population is still targeted at FDCC WeChat group students, and the expansion will not be implemented for the time being (if you want to join the FDCC group, WeChat official account replies “FDCC”).


Product thinking is important, “Everyone is a product manager”, because products are everywhere, like yourself.

Manage yourself as a product. Look at your product from God’s point of view, what are its current selling points and what are its future expectations.

With agile DevOps thinking, you can iterate quickly and take small steps, one step at a time, adding up to small steps or thousands of miles.

Dream is not too big, but must have, in case it comes true!
